how to tell if your plants are redy for harvest?

Sounds not right. I liked how fdd said that when it's done it looks done.
If talkin about trichs i'd guess about 20% amber would be the line you don't want to cross.

Good question cause I'm sure you can go too far as well, meaning, I believe its something like 20-25 % Amber but not much more than that. I dont have that in stone though so maybe somebody else can chime in on how much is too much and you begin to actually lose potency. Usually the mistake is folks chop too soon but it can be left too long as well.
And the trichs should be checked on some different parts of the plant like, somewhere low, somewhere around the middle and somewhere around the top to get a good idea on where the plant is although depending on light penetration, they can remain underdeveloped low on the plant

i pull my buds according to this and have had amazing results. as close to 100% fully formed clear trichomes. when they start to go cloudy they come down. usually a week sooner and there is usually very little couch lock.

Just my experience

Clear,Short heady high.
Cloudy, Just about right and longer lasting high
Amber more couch lock

I like my Trichomes to be cloudy with some amber. That works for me.

Next time, try taking a small bud at each stage of the Trichome color changes and see what works for you.
